So “Why AI” no longer differentiates a deal. Everyone has an AI story.

The diligence question that matters more in 2026 is simpler:

What does AI do to this company’s ability to ship reliably.

AI changes the company even when the product stays the same

AI tooling increases output. That sounds like upside until you remember what software is: a system of constant change.

GitHub found developers completed a task 55 percent faster with Copilot.

Stack Overflow’s 2025 survey shows 84 percent adoption or planned adoption of AI tools, while 46 percent report they do not trust AI output accuracy.

Put those two together and you get a predictable failure mode:

More code ships. Confidence does not rise at the same pace. Subtle issues slip through. Production becomes the place where the team discovers what it actually built.

DORA’s latest research fits this picture. AI can improve throughput and performance, while delivery stability can decline when the surrounding practices do not keep up.

That is the shift. AI pushes the rate of change upward. Your diligence should measure whether the organization upgraded its brakes.

The old approach: inspect code, assess talent, move on

Many investors still anchor diligence in static artifacts:

  • architecture diagrams
  • repo tours
  • “walk me through the stack”
  • strength of the founding engineer

Those still help, but they miss the modern risk. Fragility rarely comes from one bad decision. It comes from a delivery system that cannot cope with its own pace.

The 2026 approach: Diligence the Delivery System

You do not need to be a model expert to do this well. You need to be stubborn about three buckets.

1) Velocity: how quickly do they change production

Ask for:

  • deployment frequency
  • lead time from merge to production
  • where AI is used most, and what changed after adoption

If the team claims they ship constantly but cannot describe the mechanics, treat it like a marketing line.

2) Control: how they limit blast radius when things go wrong

Ask for:

  • feature flags and staged rollouts
  • canary releases
  • rollback process and permissions
  • what happens during incidents, who leads, and what they learned last time

Speed without control turns into outages, churn, and support cost that scales faster than revenue.

3) Verification: how they decide what is true

AI puts pressure on verification. A team that does not invest here will pay later.

Ask:

  • what code must be written or reviewed by humans
  • how they evaluate AI features in production
  • how they handle drift, regressions, and silent failures
  • how they prevent leakage of secrets, customer data, or restricted code

This is where you separate “we ship fast” from “we ship safely.”

What strong answers sound like

Strong teams do not brag about tools. They talk about process changes.

They say things like:

  • “We changed our test gates after adoption because we saw more small regressions.”
  • “We rolled out behind flags and learned from the first cohort before expanding.”
  • “We track failure rate by service and we roll back within minutes when it spikes.”

Weak teams talk in generalities:

  • “AI made us faster.”
  • “Our engineers know what they’re doing.”
  • “We haven’t had issues.”

Every team says that, right up until they do.

The one question that forces reality

Ask this on a first technical diligence call:

“Tell me about the last time AI helped you ship something faster, and the last time it caused a problem. What changed afterwards.”

If they can answer with specifics and show what they changed, they operate like adults.

If they cannot, you will do diligence later through churn.

Bottom line

AI makes producing software easier. It also makes producing mistakes easier.

The companies that win in 2026 will not just build good products. They will build delivery systems that can handle the speed they created.

Reliability becomes part of the product, even when nobody puts it on the pricing page.
